Project Overview
Roll2Heal's Chapter Development Program is a strategic, phased initiative to rapidly expand access to naturally therapeutic tabletop role-playing games (TTRPGs) across the United States. By establishing peer-led local chapters with trauma-informed training (via our upcoming 4-hour program through the Bodhana Group), we empower Veterans, First Responders, and Healthcare Professionals to connect, build resilience, and alleviate PTSD-related stress through shared storytelling, laughter, and in-person adventures.

Our vision: Grow from our current 32 chapters to approximately 170 active chapters by August 1, 2026, creating a nationwide network of safe, supportive spaces in priority metropolitan areas with high concentrations of Veterans, First Responders, and Healthcare Professionals. This positions Roll2Heal as the leading provider of TTRPG-based therapeutic communities by 2032.

Program Goals by Phase
We break the expansion into four achievable phases, each with specific targets, outcomes, and funding needs. Total goal: $150,000 to fully fund startup packages, training, and support for ~138 new chapters—all completed by August 1, 2026.

Phase 1: Foundation & Accelerated Pilot (Now – June 2026)

Goal: Add 40-50 new chapters (total ~72-82 chapters). Prioritize high-need areas in Texas and nearby (e.g., Dallas-Fort Worth, Houston, San Antonio, Austin) plus select large MSAs with strong Veteran/First Responder/Healthcare populations (e.g., Atlanta, Phoenix).
Outcomes: Launch pilots quickly, refine processes, and generate early momentum with visible growth in home-state and high-density regions.

Funding Needed: $40,000–$45,000

What It Covers: Startup packages for 40-50 chapters (~$800-1,000 each: core rulebooks, dice sets, minis, battlemats, journals); Bodhana Group training program stipends and materials; outreach materials and initial multi-chapter event pilots.

Phase 2: Regional Scaling & Enhancement (April – July 2026)

Goal: Add 45-55 new chapters (total ~117-137 chapters). Expand into Southeast, Southwest, and West Coast priority MSAs (e.g., Tampa-St. Petersburg, Miami, Los Angeles, San Diego, Denver) with elevated Veteran and healthcare/first responder presence.

Outcomes: Introduce multiple game systems and 3D printing in select chapters; host first regional retreats for cross-chapter bonding.

Funding Needed: $45,000–$50,000

What It Covers: Startup packages for additional chapters; bulk acquisitions of diverse systems (e.g., Pathfinder, Fate); entry/mid-level 3D printers and supplies for 30-50 chapters; support for regional events and Bodhana Group training rollout.

Phase 3: National Push & Reinforcement (June – July 2026)

Goal: Add 30-40 new chapters (total ~147-177 chapters, hitting ~170 target). Target remaining high-priority MSAs (e.g., Chicago, New York-Newark, Washington DC area, Seattle, Raleigh) with significant overlaps in target populations.

Outcomes: Achieve full nationwide coverage in top-need population centers; integrate convention presence and virtual tools for sustained engagement.

Funding Needed: $40,000–$45,000

What It Covers: Final startup packages; advanced accessories (e.g., premium minis/terrain, additional systems); booths/travel for 5-6 conventions; Google Workspace upgrades, admin tools, and basic impact evaluation.

Phase 4: Final Completion & Buffer (July – August 1, 2026)

Goal: Reach and stabilize ~170 chapters total; ensure smooth operations post-launch.

Outcomes: All phases wrapped by deadline; chapters fully equipped and connected.

Funding Needed: $15,000–$20,000 (contingency/reserve)

What It Covers: Any remaining kits, Bodhana Group training refreshers, shipping/logistics, accessibility adjustments, post-launch surveys, and buffer for unexpected needs to guarantee on-time completion.

What is a Roll2Heal Chapter?
Each chapter is a local hub operating under Roll2Heal's bylaws, Chapter Agreement, and guidelines for consistency, safety, and mission alignment. A typical chapter includes:

At least 1 dedicated Chapter Lead trained in our Bodhana Group 4-hour trauma-informed program (coordination, outreach, liaison).
At least 2 trained Game Masters (facilitate supportive community building sessions).
~10 regular players (Veterans, First Responders, Healthcare Professionals).

Chapters host regular in-person TTRPG sessions (weekly/bi-weekly), supported by our national Discord for resources, events, and connection.

Starter Package for New Chapters
Every new chapter receives a comprehensive, donation-funded startup package to remove barriers and focus on community:

Core Rulebooks: GM's Rulebook/Monster Manual per GM; Player's Handbook per player.
Table Essentials: Polyhedral dice sets + dice trays; notebooks/pens; reflection journals; miniatures; battlemat.

(Phased funding enables enhancements like extra systems or custom 3D-printed minis as we advance.)
